If your seller panel says your rank is 2 but shoppers keep telling you they can't find you — both are true. Here's the mechanic, and what to do about it.
On Blinkit and Zepto you don't have a search rank — you have one per dark store. Each app serves a shopper from the nearest store and computes rank against that store's catalogue, stock and demand, so a single product can be #1 in one store, #6 in the next, and not listed in a third, all on the same day.
How dark-store fulfilment sets your rank
A quick-commerce app doesn't ship from one national warehouse. It ships from a dark store — a small local fulfilment site — and each dark store serves a specific set of pincodes. When a shopper searches, the results are drawn from the dark store that will fulfil their order. Two shoppers in the same city, a few kilometres apart, are looking at two different shelves.
That means your search position is computed per store, against the products that store actually carries and how they're selling there. Your national catalogue is irrelevant to a store that hasn't listed you; your city-average rank is irrelevant to the shopper standing in a store where you're out of stock.
Fill-rate demotion: how a stockout tanks your rank locally
Availability isn't just about losing the sale in front of you — it feeds ranking. Platforms watch fill rate (how reliably you can supply a store's demand) at the dark-store level. A brand can run a healthy 92% fill rate nationally while sitting at 72% in specific Bengaluru or Pune stores, and it's the local number that decides local rank.
Below the platform's threshold — often cited around 80% — three things happen in that store's catchment: your organic search rank is reduced, any sponsored placements you're running lose visibility, and your listing can be pulled from active pincodes entirely. The demotion lands in exactly the markets you're trying to grow, and your national dashboard stays green while it happens.
A rolled-up rank of “3” is the mean of a distribution. The mean is real; the distribution is where the money is. Fixing the average changes nothing on the ground — fixing the three worst stores moves real orders. You can only act on what you can see per store.
The other inputs, and why they vary by store too
Sales velocity. Rank is fed by velocity — clicks converting to orders — and velocity is local. A store where you're deep in stock and getting orders climbs; a store where you're thin or absent never builds the signal.
Coverage ceiling. A product listed in 3 dark stores has a structurally lower rank ceiling than one listed in 30. If you're simply not carried in a store, there is no rank to improve there — that's a distribution problem, not a ranking one.
Listing quality. Titles, attributes and images help the platform match you to a search. This one is roughly constant across stores — which is exactly why it's worth getting right once: it's the lever that lifts every store at the same time.
What to actually do
1. Read your rank as a spread, not a number. List the stores where you're #1–3, #4–8, and absent. The absent and #4–8 stores are your backlog.
2. Chase fill rate in your best stores first. A stockout in a high-traffic store costs rank and orders; protect those before chasing new ones.
3. Separate distribution gaps from ranking problems. “Absent” is a request-to-list / supply problem; “#6 and stuck” is a velocity/listing problem. They need different fixes.
4. Watch the stores where a rival is winning. If a competitor is #1 where you're #6, that store is a live contest — the place a listing fix or an ad has the highest marginal return.
